I feel that it would be poetically tragic if we got a glimpse at the circumstances of the Hives’ inter-political structuring from before Chrysalis came into power, where it was absolutely brutal with a single Queen ruling over the Hive with several Proto-Queens serving beneath their mother. Family structure within the Hive differs immensely from that of traditional families due in-part to how Changelings are split into types and Castes based on attributes and genders: with the Drones serving at the bottommost rungs while above them are the Breeding Males: select Male Drones who are proven to be fertile and are secluded away from the rest of the Hive for their continued safety by being close to the Queen in a chamber that can only be accessed by her and the Proto-Queens. A Proto-Queen differs from the run-of-the-mill Drones based on how the incubation process undergoes, regular Drone Eggs are placed within clutches, while Proto-Queen Eggs are left within a specialized pouch within the Queens’ oviduct and is saturated continuously with Emotional Energy until the Nymph hatches. After hatching, the newly-born Proto-Queen is pushed out of the Queens’ oviduct reminiscent to how mammals give live birth, and because of this are coveted for being of leadership qualities and of their own fertility compared to their Drone brethren.
Each Proto-Queen serves a different part of the Hives’ internal structure with their own Castes that they lead and operate with, and in-fighting between rival Proto-Queens is encouraged by their Queen Mother in order to weed out weaknesses and to maintain her own authority within the Hive itself by driving her daughters into killing. Despite this warlike balance, there is one fundamental rule within the Hive regarding Proto-Queens: that a Proto-Queen cannot create their own Proto-Queen. And it was because of a fateful meeting and bond developed by Chrysalis, the Proto-Queen of the Minder Caste that led to the downfall of the Hive society as we’ve never known…
Chrysalis was the youngest of her Hives’ Proto-Queens, and due to her disposition had found herself as the overseer of the Minder Caste of Changelings; whose job was to maintain the cycles of life within the Hive by rearing the newly-hatched Nymphs and Grubs into becoming respectable Drones to serve the Hives’ continuation. One would hardly think of Chrysalis as being anything but “Merciful” within Equestria, but after speaking with her Chosen Beloved and learning more about how the Hive once was organized as, it goes without saying that compared to her Proto-Sisters and her Queen Mother: Chrysalis was actually considered to be the outright NICEST of the entire Hive due to her methods of dealing with the Ponies by cocooning them and leaving them relatively unharmed, while her more militant and aggressive older siblings took delight in spreading misery and death in their wake, as was the case of Proto-Queen Abaddon of the Berserker Caste: whose Caste had fed off of hatred and anger and often went about directly attacking unsuspecting towns and villages to soak up in the raw anger of their prey before brutally killing them. Or with Proto-Queen Mirage of the Infiltrator Caste who primarily fed off of Fear and had incited a number of orchestrated incidents designed to inspire terror in their victims that often left behind a level of distrust strong enough that it made the jobs of Abaddon easier in killing her prey as she does.

I can’t say I know the official canon, but the most I really have is from the Bestiary of Equestria for the official (Licensed by Hasbro) RPG, Tails of Equestria, which states that Chrysalis is the first changeling.
Then again, headcanons can be flexible as the real facts come up, so I’m not banking on any official facts until they come up in the show.
Not sure if she gave birth to that many kids. There were grown up changelings before then if I’m not mistaken.
